EXOTEC’s Skypod System Gives Japan’s Logistics a High-Speed Boost

EXOTEC is a French start-up company that entered the Japanese market with their innovative “Skypod” solution, an advanced robotics system for automation in the logistics sector. The company has doubled in size every year since its founding and is valued at over $1 billion. The company's growth to become the France's first unicorn company in the industry sector is largely due to its partnership in Japan. EXOTEC entered the Japanese market on the strength of its partnership with UNIQLO, and has adapted not only to exacting consumer and customer requirements but also to the industry's extremely high technological standards, attracting attention from companies looking to automate their logistics operations.

We interviewed Mr. Ryu Tatewaki, Managing Director of EXOTEC NIHON, about how the company has grown its Japan operations into the group's largest overseas base and the significance of overseas companies entering the Japanese logistics market.

Could robotics be a solution for Japan’s workforce needs?

One of the major issues that Japan has been experiencing is shrinking labor population over the past few decades. The situation has been exacerbated by the COVID-19 pandemic, which has led many blue-collar jobs to reduction or restructuring to limit crowded conditions in the workplace. To counter this trend, many companies have been looking to automation as a solution, allowing a smaller pool of workers to manage a larger number of tasks, and machines to take care of the jobs that are repetitious or dangerous. In response to this growing demand, a large number of companies worldwide have been working to develop robotic systems that can effectively and economically perform the same tasks as humans. The Japanese government, in turn, has been encouraging these efforts by promoting direct investment from abroad, as well as cooperative partnerships between Japanese firms and innovators from overseas.

Streamlining the behind-the-scenes systems that truly drive business

Logistics, or the management of the flow of goods through an organization, is one of the fields that have benefitted the most from advances in automation, communication, and digitalization. Manufacturing and retail businesses implement a system of logistics that allows them to process goods as quickly as possible without errors especially for order fulfillment and warehouse management, and that is always able to keep an accurate account of items coming in, inventory sitting on warehouse shelves, orders from customers and finished goods going out.

Logistics has become such a highly specialized field that many companies turn to outside experts to develop customized systems. While Japan had already had many leading companies in this field, EXOTEC, a recent start-up from France, set its sights on entering the Japanese market with its innovative logistics solutions that use a unique “Skypod system”, sophisticated next-generation warehouse robotics. What EXOTEC is offering, which stands out from present robotics innovators is the exceptional degree of completeness they deliver to their clients. “EXOTEC was founded in France in 2015 and has been in business of manufacturing robots and providing warehouse automation to companies through robotics for 7 years,” explains Mr. Ryu Tatewaki, Managing Director of EXOTEC NIHON. “While the company’s technology is considered very unique, it is a complete warehouse automation system that provides practical and realistic solutions for our customers.” Unlike existing systems, Skypod is an end-to-end solution that can efficiently process both BtoB and BtoC orders in one system. Furthermore, the company can meet the needs of its customers by taking on the entire process from consultation to installation and maintenance.

Skypod: A three-dimensional robotics solution

EXOTEC’s primary offering is Skypod system, a fully automated three-dimensional robotic inventory and picking solution. Explaining the advantages, Mr. Tatewaki says, “Japan is evolving on a daily basis in terms of developing practical systems, such as internet shopping, which allows consumers to place orders in an easy-to-understand manner, and which connects with sophisticated warehouse management systems. The Skypod system can easily interface with a wide range of management systems, so our engineers from France and Japan can customize and connect our system in no time.”

EXOTEC has also developed an innovative software system to ensure that everything runs smoothly and efficiently: “The hardware is with amazing technology, but the software that controls it is also very important. Orders will come in continuously, and there will be 200 or 300 robots in motion. The system software calculates the optimal routing for each one so that they can reach their destinations without colliding or becoming backed up, even if multiple robots need to climb the same rack. There are not many companies that can do that.”

The main advantages of this system are that it can be set up quickly, it can go into action the moment an order arrives and bring it directly to the picking station, it can be scaled up indefinitely simply by adding more racks and more robots, and it can function 24/7. “Skypod is designed to be flexible for complicated omni-channel and e-commerce operations, allowing multiple options for where orders are coming from, whether they are from online customers or from stores, and where they are delivered to,” says Mr. Tatewaki. “With conventional systems that use motorized racks and shuttles, truly automated high-efficiency performance cannot be achieved, but with Skypod, if you send an order to it, it comes straight to the system without any delays, and the item is picked within two minutes.”

A French unicorn arrives in Japan

Even though EXOTEC is a relatively new company, business has been doubling every year. Already, it has achieved unicorn status, with a valuation of over $2 billion. Startups in any country face a wide array of challenges, with an estimated 90% failing in the first year. In the ones that survived, only about one in a thousand will grow to become unicorns. EXOTEC, in fact, is the France’s first unicorn company in the industry sector. Its successful partnerships in Japan have played a large role in that growth. The company's arrival in Japan in 2020 was triggered by a partnership with Japanese retail clothing giant UNIQLO. Then a year after, the Skypod system was put into action at their warehouse. “We had long known that there was a great deal of potential in the Japanese market,” says Mr. Tatewaki. “However, without a good starting point, it is difficult for foreign companies to enter. Fortunately, the attractiveness of the Skypod system made it possible for us to start business with Fast Retailing that operates UNIQLO, and they’ve been very satisfied with the system.”

Regarding logistics markets, Mr. Tatewaki notes that the Japanese market has some significant differences compared with France or other markets. “The Japanese market is still not as advanced as other developed countries in terms of automation of picking at warehouse. Because labor costs were lower here than in many other developed countries, many companies did not convert to warehouse automation, choosing instead to rely on human labor. Even in online supermarkets, apparel, and e-commerce, they had people going through warehouses on foot for picking. By 2015-16, however, the decline in the workforce began to create a real labor shortage, and more and more companies began to realize that they could not attract the people they needed. As e-commerce was growing, they needed to automate their warehouses in order to expand their business. For us, it was just the right opportunity to expand; we aggressively entered the market as it was a good fit for our solutions, and as a result, Japan is now the largest of EXOTEC’s overseas branches.”

Looking forward, EXOTEC is attracting a great deal of attention from other companies wanting to better automate their logistics. To keep pace, EXOTEC is ready for rapid growth in Japan. “We will need about 100 people next year to keep the business running,” explains Mr. Tatewaki. “We were able to win many projects this year, so the future of our business in Japan is bright. In fact, some projects are in process to be started for the next year and onward.”

Furthermore, the success in Japan has become a point of pride within the company. Romain Moulin, the CEO in France, has frequently been asked by local media how EXOTEC has been able to do business in a country that has been synonymous with robotics. “The Japanese market is indeed difficult,” says Mr. Tatewaki. “Japanese consumers and customers have unique demands and quality requirements that are very high. In addition, the state of automation technology and robotics here is very high. However, by adapting to and learning from the Japanese market, we will be able to incorporate those differences in our products and make the best use of them. It is often said that if a product sells well in Japan, it will sell well in other markets, so the fact that we are gaining recognition in this environment is very significant.” In fact, at a business briefing held in Tokyo on December 6, 2022, EXOTEC announced a new partnership with Yodobashi Camera, a major consumer electronics retailer in Japan. “Yodobashi Camera is a leading e-commerce retailer that enjoys strong consumer support not only in its brick-and-mortar stores but also in its online store for its ease of purchase and speedy delivery. I am confident that it will be able to take full advantage of the Skypod system, which is also powerful in complex omnichannel distribution.” says Mr. Tatewaki.

A support from JETRO: Bring local knowledge to your side

Coming to Japan posed a number of challenges for EXOTEC that were different from those they encountered when expanding into other parts of the EU. “Since time was limited and we had to start operations immediately, we contacted JETRO as the first point of contact in France and they provided us with information on regulations, taxation, where to set up our service center, etc.,” says Mr. Tatewaki. “They were very helpful even though there was no Japanese staff at the time. It was reassuring to have such an organization and a place to ask any questions when we wanted to start up a business as soon as possible.”

For this, JETRO (Japan External Trade Organization) provided assistance, briefing the EXOTEC leaders on regulatory issues to be addressed, and factors likely to be seen as most important by Japanese partners. JETRO also introduced EXOTEC to appropriate trade shows and exhibitions, which were instrumental for EXOTEC in finding partners. JETRO had the flexibility to provide vital support even in unexpected circumstances, such as online support consultation for visas, which had become particularly challenging to arrange during the pandemic when immigration and international travel were much more strictly controlled.
